TODAY’S FEATURE: Working On Your Business Versus In Your Business

Real estate agents, let’s have a heart-to-heart. Are you working on your business, or are you running around like a caffeinated squirrel, reacting to every ding, ping, and client whim? It’s easy to get caught up in the chaos: juggling showings, answering texts at 11 p.m., and posting your latest listing on Instagram while scarfing down a sandwich. But let’s pause for a moment and ask the hard question: Is all this busyness building the business you dreamed of when you first got your license?

Here’s the problem: distractions are everywhere, and being “busy” doesn’t mean you’re being productive. If your day is an endless stream of tasks, you’re working in your business, not on it. And if you’re not intentional about shifting your focus, you’ll stay stuck in this reactive cycle forever.

The Real Estate Trap

When you’re working in your business, you’re focused on the now—client demands, urgent emails, and making sure the lockbox isn’t jammed. It’s all about keeping the wheels turning. This work is necessary but not scalable. Sure, you need to close deals and keep clients happy, but if your entire day is spent micromanaging the details, you’re not building something sustainable.

When you’re working on your business, you’re thinking about the long game. You’re building systems, creating strategies, and developing relationships that produce consistent income and (gasp) give you your time back. You’re creating a machine that works for you, even when you’re not actively working. That’s how you go from being an overwhelmed solo agent to a business owner with time freedom and financial stability.

The harsh reality? Most agents stay stuck in the hamster wheel because the distractions feel urgent. It’s easier to respond to a text than to build a follow-up system. It’s simpler to post a random house tour video than to create a content strategy. It’s comfortable to stay busy, but comfort doesn’t lead to growth.

The Myth of Multitasking

Let’s talk about multitasking, the villain disguised as a hero in your daily life. You might think you’re a rockstar for juggling multiple tasks at once, but science has repeatedly proven that multitasking reduces productivity. When you’re constantly shifting your focus from one thing to another—responding to a lead, editing your website, checking the MLS, and updating your CRM—you’re actually slowing yourself down. It’s like trying to sprint while tying your shoes: inefficient and, frankly, exhausting.

The key to breaking free from this trap is single-tasking—focusing on one thing at a time with full attention. When you do this, you not only get things done faster but also with better quality. More importantly, it gives you the headspace to think strategically and plan your next move, which is the essence of working on your business.

How Do You Break Free from the Chaos?

So how do you rise above the distractions and start building something that works for you, not just because of you? Here’s how to start:

Create a Daily Power Hour

Dedicate one uninterrupted hour every day to high-value activities that grow your business. These are the tasks that move the needle: prospecting, building your referral network, and strategizing your marketing.

But here’s the catch: during this hour, you must eliminate all distractions. Put your phone on Do Not Disturb, close all unnecessary tabs, and tell your family (or your dog) that this time is sacred. This one hour of intentional effort can often accomplish more than an entire day of reactive busyness.

For real estate agents, prospecting should be the cornerstone of your Power Hour. Whether it’s making phone calls, following up on leads, or reaching out to past clients, this activity is your lifeline. Consistency here will change your business.

Set Boundaries Like a Pro

Not every client text or email is a 911 emergency. But let’s face it, many agents treat them that way. One of the best things you can do for yourself—and your sanity—is to establish clear boundaries with your clients. Let them know upfront how and when they can expect to hear from you.

For example, you might say, “I’m available for calls between 9 a.m. and 6 p.m. Monday through Friday. If you contact me outside those hours, I’ll respond the next business day.” And then—here’s the hard part—stick to it. Use automated responses or an assistant to reinforce these boundaries.

Clients will respect your professionalism, and you’ll finally have the mental bandwidth to focus on what really matters: growing your business.

Systematize the Repetitive Stuff

Think about the tasks you do over and over again: updating your CRM, sending follow-up emails, scheduling showings. Now, ask yourself: How many of these could be automated or outsourced?

For example, if you’re manually sending follow-up emails, create a drip campaign in your CRM. If you’re spending hours scheduling appointments, use a tool like Calendly to let clients book time with you directly. And if you’re drowning in paperwork, consider hiring a transaction coordinator.

The less time you spend on repetitive tasks, the more time you’ll have to focus on big-picture goals.

Schedule CEO Time

Every week, block out at least two hours for “CEO time.” This is your time to step out of the day-to-day chaos and think strategically about your business. Use this time to analyze what’s working, what’s not, and where you want to go next.

During CEO time, ask yourself these questions:

  • What are my top 3 priorities for this week?

  • Are my current activities aligned with my long-term goals?

  • What systems or processes can I improve?

This time is non-negotiable. Treat it as sacred as a closing appointment because, honestly, it’s just as important.

The Big Picture: Build the Business, Not the Busywork

You didn’t get into real estate to be a slave to notifications and late-night texts. You got into it for freedom—time freedom, financial freedom, and the freedom to design your life. But here’s the catch: that freedom doesn’t come from working harder or being busier. It comes from being intentional about where you focus your time and energy.

When you spend more time working on your business, you’re creating something bigger than yourself. Something that doesn’t crumble if you take a vacation or get sick. Something that can grow and scale to meet your goals and aspirations. But it requires discipline, boundaries, and a willingness to say no to distractions.

So, what’s it going to be? Are you ready to step out of the trenches and into the driver’s seat? Because the view from here is pretty incredible.
